“AI agency” is one of the most-searched business terms in the world right now — and one of the least defined. Three very different animals share the label. Knowing which one you’re talking to saves you months and real money.
The three species
1. The strategists
They sell readiness assessments, roadmaps, and workshops. Useful at enterprise scale, where alignment is the bottleneck. For an SMB, a roadmap without a builder attached is a PDF you paid too much for.
2. The builders
Dev shops that ship AI features: a chatbot, an integration, a model fine-tune. They build what you spec. The risk is that you carry the product thinking — if the spec is wrong, the build is wrong, politely.
3. The operators
The newest species. They deploy systems and stay accountable for them working — agents that run processes, models wired into daily operations, marketing that runs on generative pipelines. Fewer of these exist, because operating is harder than advising.
Ask one question: “Do you run this in your own business?” Strategists pause. Builders point at clients. Operators show you their dashboard.
